From Red Head to Blue Head — When It’s Not a Game

Red2Blue is the framework for thinking clearly, feeling in control and performing when the pressure is real — built and proven over 25+ years across elite sport, business, the military and frontline healthcare.

Not another wellness add-on. Not another leadership course.
  • A shared language for the moment before it happens, the moment it happens, and everything after.

The Pressure

The Pressure Looks Different by Uniform
It’s the Same Pressure

A soldier clearing a compound. A firefighter at the door of a burning building. A nurse running a resus in a packed emergency department. A custody sergeant managing a volatile cell. A coastguard crew launching at 2am. Different training, different risks — the same underlying demand: think clearly and act well when everything in you wants to freeze, flee or fixate.

And it isn’t always about fear. For plenty of people, it’s the intensity in these roles that drives them to rush in. What turns that intensity into an accurate action rather than a reckless one, is the clarity on the task first: A Blue head in the lead, not just adrenaline.

Across every one of these environments, we hear a version of the same gap. Services are dealing with a changing workforce — a different generation arriving with different expectations, alongside experienced people stretched thinner, exposed more often, expected to carry more, operationally and emotionally, with less time to recover. A mental skills gap that gets treated as something to refer to occupational health, rather than a skill that can be trained practised and applied like any other.

That gap isn’t just about the dramatic moments. Ask a senior team member in any of these organisations what’s holding performance back day-to-day and trauma exposure is rarely top of the list. You’re more likely to hear about misalignment; unclear roles; resourcing hat hasn’t kept pace with demand; silos that don’t talk to each other. Ordinary organisational dysfunction, except here, when it goes wrong, a life is on the line.

The Reframe

This Isn’t Wellness.
And It Isn’t Generic Leadership Training.

Most organisations in this space already have something for wellbeing — occupational health, EAP, peer support, critical incident stress management, chaplaincy.
Most have also been through leadership training in some form. Red2Blue isn’t trying to replace either, and it isn’t trying to compete with either.

Red2Blue is built around three connected elements:
  • Structure - is the environment set up to succeed? Are there clear roles, the right resources, a real debrief process.
  • Skillset - do people have the technical and situational ability the role demands?
  • Mindset - can people think clearly, feel in control, and choose how they respond to pressure, rather than being run by it?
Most training picks one of the three. Red2Blue works all of them together — because in this sector, a mindset problem is very often a structure problem wearing a mindset costume, and vice versa.

That’s true whether we’re working with a hospital trust’s senior team trying to think clearly under public scrutiny, or a crew making a split-second call in the field. Different layer of the organisation, same underlying framework: think clearly, feel in control, perform.

Red2Blue doesn’t replace what’s already working. It integrates with it — your training academy, your simulators, your peer support network, your existing wellbeing and leadership investment all start operating on one shared language, top to bottom.

Feel Better. Do Better. Regulate the State.

Improve the Outcome.

Performance and wellbeing get treated as separate conversations — one for command, one for HR.

They run through the same system. A team that can name pressure, regulate it and reset from it doesn’t just experience less strain: it makes sharper decisions, recovers faster from a bad incident, takes fewer sickness days, and retains people longer.
  • Manage the state, and
    the outcome follows.
    Not the reverse.

Built for the Whole Job
Not Just the Moment Everyone’s Watching

Most training focuses on the seconds that make the headlines. Red2Blue works across the whole cycle — because that’s where careers, and people, are actually won or lost.

1. PURPOSE

Before It Happens
Clear and meaningful purpose, standards, clear priorities. Everyone, from command to the newest recruit, knows what good looks like — and why — before pressure ever arrives.

2. PREPARATION

Getting Ready
Deliberate practice for the mind, not just the body. What-ifs, rehearsal and a structured way to build capacity under load, calibrated to the role and level of experience.

3. PERFORMANCE

In the Moment
The contact. The call. The ward at 3am. The scene. Red2Blue’s tools help people zoom out, see clearly and act — even when everything in them wants to freeze or react.

4. RESET

After It Happens
A structured debrief that keeps people intact and addresses the human element, not just the tactical outcome. This is not a policy document and a poster. A way to close out an incident deliberately instead of carrying it into the next one.

5. REVISION

What’s Next
Involving, connecting and keeping people aligned to their purpose by asking for their contribution. Turning every incident, every shift, every input into specific, tracked improvements to how the team operates next time.

Who's it for

Built for Every Rank, Every Role

Operators & Frontline Practitioners

Soldiers, police officers, firefighters, paramedics, coastguard crews, and emergency department doctors and nurses get practical tools for the exact moment pressure hits — usable in the field or on shift, not just in a classroom.

Command & Senior Leadership

Chiefs, commanding officers, trust boards and directors get a way to think clearly and stay aligned under scrutiny — closing the gap between strategy and execution — plus the data to show what’s changing.

Team & Unit Leaders

Red2Blue is for the people who set the tone on shift: watch commanders, sergeants, senior nurses and NCOs. The ones their crew, ward or unit look to, whatever their rank.

Built on Real Science. Built for Scale.

Red2Blue comes from forensic psychiatry, not a repackaged leadership model. It was developed through clinical work on how people behave under extreme threat and stress: doctoral research based on interviews with over 100 violent offenders, expert evidence in criminal cases, and published research on traumatic memory. It starts with what happens in the body and brain when someone is pushed past their limit, and builds the tools from there.

It's also proven at the very top of elite sport. The framework has been used and championed by the New Zealand All Blacks and Mercedes F1, and is documented in James Kerr's international bestseller Legacy. All Blacks players, including Dan Carter, still reference Red2Blue publicly.

It has been shaped with operational people, not studied from a distance. That includes fieldwork with British Army operational units and a formal discussion paper for the Army on integrating mental skills training into core training, alongside engagement with JSOC and work with NHS trusts supporting both frontline clinical staff and senior leaders.

And it's built to scale. Not one expert working bespoke with one team, but a framework, digital platform and delivery model designed to reach a whole organisation consistently, from command to the newest recruit.
Just as important, our people have been there and done it. The operational leaders delivering Red2Blue aren't consultants reading from a script. They bring command and operational experience from fire, police, military and emergency response, alongside the clinical and performance science. That's why it lands differently in organisations that can spot a generic wellness pitch a mile off.

"We Already Do This."
Do You, Though?

Most organisations we talk to already have something in this space — critical incident stress management, occupational health, peer support, EAP, wellbeing programmes, leadership development. Red2Blue isn’t trying to replace any of it.

The real question isn’t whether something exists on paper. It’s whether it’s still there and still working at 2am, mid-incident, when there’s no time to think about a framework.

In our own fieldwork with military units, this was almost universal: genuinely excellent technical training, but a real capability gap in coaching mindset itself. Pressure was something to survive, not a skill anyone had been explicitly taught to train. Mental toughness was assumed to be personality, not practice.

Most training is built to be understood in a classroom and forgotten within a month. Red2Blue is built to survive contact with real pressure — a small enough set of tools to be recalled without hesitation, not relearned from a manual, and usable in the field, on shift or mid-incident, not just discussed afterwards.

And it doesn't stop at work. The tools that help someone think clearly mid-incident work just as well in a hard conversation at home, a stressful session with the kids or when a teammate is struggling. They're simple enough to share with a partner, a family or a whole crew, so those around someone under pressure are speaking the same language too.

Red2Blue isn't another standalone initiative competing for five minutes in a briefing. It's the connective tissue between everything you've already invested in: your training academy, simulators, peer support and leadership programme. The result is one shared language, from the top of the organisation to the person doing the job, and the people they go home to.
